The goal is not to remove advisers from the process. It is to reserve adviser time for judgement, relationships and accountable decisions while designing reliable support around them.
Measure where time goes
For two weeks, record work in broad categories: client conversations, advice judgement, preparation, coordination, follow-up and internal administration. The result is usually more useful than relying on perception.
Separate authority from activity
Some tasks require adviser judgement; many supporting activities do not. Define who prepares, who checks, who approves and who communicates at each stage.
Delegate complete workflows
Delegating isolated fragments can increase coordination. Where appropriate, give a trained team member ownership of an end-to-end administrative workflow with clear exceptions and review points.
Return the capacity to clients
Protect the time created. Schedule it for client meetings, proactive contact, complex cases or business development rather than allowing it to refill with miscellaneous tasks.
