Map critical workflows

Start with advice preparation, client implementation, reviews, record keeping, access management and incident response. Keep the map at workflow level before adding task detail.

Name accountable owners

There should be one accountable owner for each outcome even when several people contribute. Outsourced delivery does not remove the practice or licensee responsibilities that apply.

Set decision rights

Document what offshore team members can complete independently, what requires checking and what must be escalated. Include timeframes and a backup owner.

Review the model

Revisit governance after onboarding, material process changes and incidents. A quarterly operating review can keep the map aligned with reality.
